Theory’s nice. Let’s actually find your bottleneck. This is a ten-minute diagnostic you can do at your desk — by hand or with an AI assistant doing the heavy lifting. You’ll walk out with one named constraint and one 30-day fix.

Step 1 — Score your six stages

Take the six stages from the last lesson. Give each a gut score, 1–10, for how well it’s working right now. Be honest — nobody’s grading you.

Score each stage 1–10. The first score of 6 or under, reading top to bottom, is your suspect.

Step 2 — Find the first low score from the top

Don’t just pick the lowest number. Pick the first stage (reading top to bottom) that scores 6 or below. Order matters: a leak early in the flow starves everything after it, so a weak Message will drag down your Conversion and Follow-up scores even if those stages are fine. Fix from the top of the leak, not the bottom.

Step 3 — Write your growth hypothesis

Here’s the line that separates owners who grow from owners who spin: if you can’t state your current growth theory in one sentence, you’re running on hope. So write one. Format:

Your 30-day hypothesis

“I believe my biggest constraint is [stage]. If I [one specific change] over the next 30 days, then [this number] should move. I’ll know it worked if [measurable signal].”

Example: “I believe my constraint is follow-up. If I reply to every inquiry within 5 minutes for 30 days, my booked-call rate should rise. I’ll know it worked if bookings go from ~3 to ~6 a week.” That’s a real plan. “Do more marketing” is not.

A hypothesis needs a clock on it, or it quietly becomes a vibe. Here’s the 30-day shape:

  1. Day 0

    Name it and write it

    Score the six stages, pick your constraint, and write the one-sentence hypothesis. Pin it where you’ll see it.

  2. Day 1–7

    Make the one change

    Do the single thing your hypothesis names. Not five things — one. Give it a fair shot.

  3. Day 14

    Mid-point check

    Is the number you bet on actually moving? If nothing’s twitched, your change may be too small, or you named the wrong constraint.

  4. Day 30

    Verdict

    Fixed? Great — re-run the diagnostic and go find the next constraint. Not fixed? Re-run it anyway; the real bottleneck was hiding behind the loud one.

Act as a no-nonsense growth operator running a diagnostic on my business. Your goal: help me find the
SINGLE biggest constraint capping my growth right now — not a list.

Interview me one short question at a time (don't dump 10 questions at once). Cover these six stages in
order, and probe wherever a score is weak: Attention, Message, Conversion, Follow-up, Delivery/Capacity,
Retention. For each, ask for a real number or example, not a vibe.

When you have enough, do three things:
1. Tell me the ONE constraint that's the real bottleneck, and explain how you ruled out the others.
2. Separate it clearly from the symptoms I described.
3. Give me a single 30-day hypothesis in this format: "I believe my constraint is X. If I do Y, then Z
   number should move, and I'll know it worked if [signal]."

Be direct. If I'm about to fix a non-constraint, say so. Here's my business: [describe it in 3-4
sentences — what you sell, to whom, and the symptom that's bugging you].
The AI is a thinking partner, not an oracle

It’s excellent at structuring your own knowledge back at you and catching when you’re about to fix the wrong thing. It does not know your numbers — feed it real ones. Garbage in, confident garbage out.

  • Score all six stages, 1–10, in five minutes. First score of 6 or under, from the top, is your suspect.
  • Run the five-whys on your loudest symptom until you hit something structural.
  • Write one 30-day growth hypothesis in the exact format above. One sentence. Pin it somewhere you’ll see it.
  • Tell one person (partner, employee, friend) what you’re fixing and why — saying it out loud kills fuzzy thinking.
